The death of deep thinking: What generative AI is doing to your future team

AI is reshaping education at a structural level, but the implications are beginning to show beyond lecture halls. Tools like ChatGPT become embedded in academic routines, students are increasingly outsourcing the work of ideation, synthesis and long-form writing to machines. What used to be learned slowly, through the hard graft of writing and revising, is now being replaced by a few well-structured prompts to write and then avoid plagiarism checkers. 

While some educators argue that AI use can improve access and fluency, especially for second-language learners, growing evidence is pointing to deeper concerns. Frequent reliance on generative tools appears to be reducing critical thinking ability, not enhancing it. Recent research into cognitive offloading shows that when students allow AI to handle the heavy lifting of interpretation, argument construction and logic sequencing, they are less likely to retain or fully understand the material. Another longitudinal study suggests that overuse of AI in academic writing may diminish the ability to reflect on one’s thinking, which, even with new AI tools, remains critical for decision-making in the workplace.

Within three years, the impact will be impossible to ignore. Early-career hires are already landing with polished AI skills but shallow thinking. They can generate clean reports and slick decks in minutes—yet struggle with ambiguity, original thought, or independent judgment. The mental muscle built through traditional academic rigour simply isn’t there, and it shows.

Organisations now have an extra risk, and a strategic challenge. While AI literacy is becoming a baseline expectation, it is increasingly difficult to differentiate between candidates who can operate tools and those who can think effectively with and beyond them. According to recent data from Microsoft and LinkedIn, almost 70 percent of business leaders would now prefer to hire a less experienced candidate with strong AI skills than a more experienced one without. Such a shift in hiring logic makes sense in the context of efficiency, but may have unintended consequences when speed and surface polish are valued over substance and cognitive resilience. Interesting times ahead. 

Companies need to rethink how they evaluate and develop talent in this new context. AI-generated content can create the facade of competence, but without mechanisms for testing reasoning, originality, and intellectual independence, businesses risk filling critical roles with individuals who are less capable of critical engagement than their CVs or cover letters suggest.

Cognitive testing a must in modern recruitment

Recruitment strategies should evolve to include assessments that go beyond output and instead stress-test for cognitive process. Case interviews, ambiguous data scenarios, and group problem-solving tasks can provide insight into how candidates operate when no clear prompt is available. Employers may also need to create internal frameworks for detecting overreliance on AI, not to punish its use, but to understand how it is shaping team performance and decision quality. The ‘H’ in HR is about to become even more important, but expect to see more avatars getting in on the corporate interview process early too. The biggest issue? Compounding skills gaps. 

Onboarding and training programmes should now include dedicated components that focus on reasoning under uncertainty, ethical risk assessment, and structured argumentation, none of which can be fully delegated to a model. Internal learning systems are going to have to be designed to enhance productivity, and to protect and build the underlying judgment that automation often erodes.

A closer collaboration between employers and academic institutions seems like a smart, but difficult, play. Businesses having a seat at the table when curriculum is being restructured to accommodate AI sounds nice, but feels unlikely. Too many university programmes are teaching tool use without teaching cognitive oversight. A student who knows how to prompt effectively is not necessarily a student who knows how to identify a weak argument or spot flawed logic. If education systems fail to develop these core faculties, employers will be forced to spend more time and capital rebuilding them from scratch so the uncomfortable chats may be worthwhile.

The future workforce is already being shaped by these dynamics, and the implications for strategic decision-making are real. In fast-moving sectors where judgment, nuance and interpretive skill are essential, consulting, finance, policy, design, law, the costs of underdeveloped reasoning will be measured in bad calls, incoherent strategies, and missed opportunities. Automating content generation is one thing; automating sense-making is entirely another issue. The latter is not only harder but also far more dangerous to get wrong.

AI could be the deathknell of strategic thinking

AI is not reducing intelligence per se, but it is reducing the conditions under which intelligence is usually formed. When students are not asked to struggle through a difficult argument or piece of analysis, they are not building the neural pathways required for strategic or ethical decision-making later. Businesses that ignore this dynamic are likely to over-index on speed and scalability at the expense of adaptability and depth. Essentially, fix now, or pay later. 

The solution is not to reject AI, but to recalibrate what we mean by value in human capital. Companies that want to remain competitive should be optimising for something rarer than AI fluency: the ability to think in ways that resist automation; things like abstraction, contradiction, ethical reasoning, and the capacity to work with uncertainty. These traits are harder to detect, harder to train, and impossible to prompt into existence, but they are precisely what AI cannot replace easily.

The companies that don’t address this shift risk building teams that perform well under ideal conditions but collapse under an ounce of pressure. Companies that take the issue seriously now will develop a genuine advantage, not because they are faster, but because they are still thinking while others are outsourcing the job and not building a team, but building an army of interchangeable drones.
